Commission Scheme Design advisory
Commission Scheme Design
Commission arrangements that focus sales effort and remain clear, fair and controllable.
Commission plans need a strong line of sight between individual influence, customer outcomes and commercial value.
We review and design commission structures, measures, rates and governance for different sales roles and cycles.

- Role and plan segmentation
- Quota and territory alignment
- Measures and crediting rules

- Plan rules and communication
Questions this work should answer
- What can each sales role genuinely influence?
- Which outcomes create sustainable value?
- Are targets stretching and achievable?
- How will shared sales be credited?
- What prevents windfalls or unintended behaviour?

Commission Scheme Design support
Commission Scheme Design works best when decisions are based on clear principles, reliable evidence and practical governance. We help organisations assess the current approach, model choices and trade-offs, agree a proportionate design and prepare stakeholders for consistent implementation. The work is tailored to the organisation’s strategy, workforce, risk profile and available budget, with clear outputs that can be maintained after the engagement.
Designing commission rules that can be administered
A commission scheme translates sales strategy into individual earning rules. Start by identifying the commercial outcome each role can influence: new business, renewal, margin, collection or expansion of existing accounts. A single revenue measure may be unsuitable when salespeople have different responsibilities or when contract quality matters as much as contract size.
Resolve crediting before choosing rates
Define when a sale earns credit and who receives it. The rules should address shared accounts, territory changes, cancellations, delayed payment and deals spanning more than one performance period. For team selling, an agreed allocation method prevents the same revenue being rewarded twice unintentionally. Document how disputes are escalated and who can approve an exception.
Test the payout curve
Model earnings below target, at target and at high achievement. Check affordability against gross margin and examine what happens when one unusually large contract closes. Historical back-testing helps reveal whether thresholds create abrupt jumps or accelerators reward volume without enough value. Scenario testing is particularly useful where historic data are limited or the organisation is entering a new market.
Should every commission plan have a cap?
There is no universal answer. An uncapped plan can support growth where incremental sales reliably create incremental value. Other environments require a windfall review or specific safeguards. The choice should reflect margins, risk, territory potential and the quality of targets, with the treatment explained before the performance period begins.
What makes a plan ready to launch?
Managers should be able to explain worked examples, and payroll or sales operations should reproduce the calculations. A launch pack normally includes the plan rules, crediting definitions, examples and an approval route. Review the scheme alongside the wider incentive framework and sales compensation strategy.
